Delivery platform fees or direct ordering? Calculate the break-even point

Compare contribution per order and transferable revenue, including payment, delivery, support, equipment, and setup costs.

Delivery platform fees or direct ordering? Calculate the break-even point

High sales do not necessarily mean healthy margins. Evaluate each channel with comparable service and realistic costs before deciding whether to add direct ordering.

Read the actual platform statement

A 30–35% fee is an illustrative scenario, not a universal current rate. On a TWD 300 meal, assume TWD 105 ingredients, TWD 15 packaging, TWD 30 incremental labor and supplies, and a 35% platform fee of TWD 105. Contribution is TWD 45 before fixed costs; a merchant-funded TWD 30 discount reduces it to TWD 15. Use your contract and billing basis.

Separate customer access from customer ownership

A platform can bring demand, but its terms and customer choices determine what information you can retain or use. Buying once does not automatically put someone on your marketing list. Check export access and repeat-order visibility; collect only needed data in your own channel and handle marketing consent separately.

Calculate with revenue that can actually move

Monthly net savings = transferable revenue × (effective platform rate − direct variable rate) − incremental monthly fixed cost. Include delivery, payments, discounts, and support in the variable rate, plus maintenance, equipment, and setup amortization in fixed cost. With illustrative rates of 35% and 8%, and TWD 9,000 fixed cost, break-even is about TWD 33,334 per month. TWD 100,000 transferred produces TWD 18,000 net savings in this scenario.

Stress-test delivery and migration assumptions

If the direct variable rate rises to 25%, the rate gap becomes 10% and break-even rises to TWD 90,000. A business with TWD 500,000 total sales but only 10% transferable has just TWD 50,000 to enter in the formula. Compare equivalent delivery services and check cash payback separately from amortized savings.

Pilot both channels and compare contribution

Retain platform orders with positive contribution while making your website and voluntary membership channel useful. Check contractual restrictions before redirecting platform customers. Compare punctuality, cancellations, repeat purchases, and staff work; begin with pickup or a limited delivery area.

Before you start

  • Review three months of actual statements.
  • Estimate conservative transferable revenue.
  • Include all direct and fixed incremental costs.
  • Pilot and reconcile service quality and contribution.

Your next step

Bring anonymized settlement figures and your current ordering process. We can calculate scenarios around the orders that could realistically move, rather than the whole restaurant’s revenue.
